Create a credible online retail proposition in a market where assortment, stock accuracy and fulfilment still had to be built together.

The work covered the customer proposition, catalogue, trading, order operations and fulfilment. Later seller-marketplace planning remained separate from the proven first-party operation.

Commercial model

The operating focus was completed-order contribution after product cost, delivery, payment, returns and acquisition cost.

Commerce CMS, product catalogue, customer and order reporting, with centrally managed merchandising and fulfilment.

Bring commercial and operating discipline to a family-owned retail setting while evaluating where new growth could be funded responsibly.

The work connected store and category economics with stock, procurement, cash and governance. It also shaped distribution and venture options around clear investment gates.

Commercial model

The central test was whether margin improvement released cash and whether a new venture could earn its fixed cost without hiding weakness in the core business.
